Inventory Ageing: Give Old Stock a Deadline

Use age bands to trigger review before slow inventory traps capital indefinitely.

Your goal

Create age thresholds and required actions for inventory that has not sold.

When to use

Use from the moment you have more inventory than you can mentally track.

Why this matters

Resellers often protect an old target price long after the market moved, turning a small pricing mistake into a larger capital problem.

The lesson

Every unit should have a purchase date and an expected selling window. Inventory ageing is the process of grouping stock by how long it has been held and assigning actions to each age band. The exact thresholds depend on the category. Electronics may require faster reviews than collectibles. A simple structure might be: 0–14 days = fresh, 15–30 = review, 31–60 = reprice or improve listing, 60+ = exit decision. The exact numbers are less important than the fact that a date triggers action. At review, check current market value, photos, title, demand, condition, and whether the category has declined. If the market fell, your original purchase price is irrelevant to current buyer behavior. Exit can mean markdown, bundle, different channel, repair, wholesale, trade, or taking a smaller profit/loss to free capital. Ageing rules prevent 'I'll wait one more week' from repeating for six months.

Worked example

You bought a laptop for $1,000 expecting $1,250. Thirty-five days later comparable sales are around $1,100. Waiting for $1,250 does not preserve value. Selling near $1,100 may free capital before the next price drop.

Practical checklist

  • Purchase date
  • Normal sell window
  • Age band
  • Current market value
  • Required action
  • Next review date
  • Exit threshold

Common mistakes

  • No review date
  • Anchoring to original cost
  • Repricing only after buyer complaints
  • Treating every category with the same age bands

Key takeaways

  • Inventory age should trigger action
  • Current market value matters more than old expectations
  • Capital velocity is part of return
Put this into practice

Place every current item into an age band and assign one action to anything beyond your normal selling window.

Before you finish

No item can sit indefinitely without a scheduled review.
